.next build went from 1GB to 80MB and prod broken, need help plz!

I'm experiencing a crazy issue -- I made some changes and tried to deploy as usual, which uploads my .next directory to an ec2 instance.
But this time, my build directory went from 1GB to 80MB and the production version is completely broken. I reverted my changes and redeployed, but same issue. There are currently NO changes to my env, configs, or source code from what was deployed yesterday.
The only symptom I have is that if I try to log in to my app I see that the redirect URL is being set to localhost:3000 (I think next-auth default?) so the env values aren't being read in.
Has anyone ever seen anything like this? I've been troubleshooting for 6 hours on grok, gemini, chatgpt, google, you name it. I've cleared all caches and even restarted my computer.
